The slate spans application development and maintenance, digital transformation, cloud migration, enterprise package implementation, infrastructure and managed services, sold across BFSI, retail, manufacturing, healthcare and hi-tech verticals

Scale and vertical depth are genuine differentiators: large-deal capability lets the biggest players win vendor-consolidation mandates, with quarterly large-deal TCV of $4.8 billion at 57% net new at one major, while mid-tier firms differentiate on narrower vertical specialisation and faster execution; AI-skilled engineers now command a 30-40% billing premium

The offering is undifferentiated at delivery level: rivals bid the same skills against the same scopes at benchmarked prices, and the category's historical differentiator, offshore labour arbitrage, is precisely what generative AI erodes, so headcount-linked revenue faces direct substitution

Customers are large overseas enterprises- roughly 57% of industry revenue comes from the US- buying through procurement-led competitive tenders, on multi-year managed-services contracts and increasingly outcome-based pricing

Multi-year contracts and switching costs create real visibility: deep embedded systems knowledge locks in revenue, and vendor consolidation in a cost-conscious environment favours incumbents with breadth

Buyers hold decisive leverage and are using it: they now demand AI-led productivity be passed back as price reduction rather than retained as vendor margin, they have slowed conversion of contract value into revenue, and they increasingly build Global Capability Centres that insource the work outright, removing the vendor from the chain

Cost is overwhelmingly people- salaries, subcontracting, visa and onsite costs- with margin driven by the utilisation, pyramid and offshore-mix triangle rather than by any physical asset base

The offshore pyramid is a powerful cost engine: fresher-heavy hiring, high utilisation and rupee depreciation let leaders hold operating margins in a 20-22% band even through a near-zero-growth year, and AI-based engineering practices are beginning to cut delivery manpower directly

The September 2025 H-1B fee attacks the onsite model head-on: a $100,000 fee on new applications (India accounted for 71% of approved beneficiaries) drew brokerage estimates of an 11-99 basis point EBIT hit and 0.5-6% EPS impact absent operating-model change, and the sector lost roughly Rs 85,500 crore of market value in a single session

Mid-tier firms carry this disproportionately: given higher visa dependency relative to revenue and less room to absorb it, while a proposed tax on outsourcing payments remains an unresolved overhang

Growth has slowed to a crawl- FY26 constant-currency guidance at one major settled at 3.0-3.5% with FY27 pegged cautiously at 2-4%, and brokerages model sequential top-six growth in a negative 0.9% to positive 1.1% band

The mid-tier is the genuine growth pocket: mid-caps delivered around 20% year-on-year revenue growth against flat-to-1.5% for the top five in a recent quarter, with order books expanding 30% and specialised vertical positioning converting AI capability into deal wins faster than scale players

Enterprise AI demand and a valuation reset offer support: large-deal pipelines remain healthy at $8-10 billion at the largest player, and valuations have reset to roughly 20.6x against a three-year average near 28.5x

The structural question is unresolved: AI pricing pressure and delayed conversion of contract value into revenue are extending a prolonged low-growth phase, while GCC expansion steadily transfers work from vendors to clients' own captives

A consolidated top tier of global-scale Indian firms competing with multinational consultancies and offshore rivals, a differentiated mid-tier, and now clients' own captive Global Capability Centres performing the same work

Barriers are scale, delivery credibility and relationships: global delivery networks, certifications and multi-year embedded systems knowledge are costly to replicate, and cost-driven vendor consolidation concentrates spend on the largest players

The competitive set has expanded in a way the moat does not address: GCCs insource directly, AI-native challengers compete on outcome rather than headcount, and mid-tier specialists take share from large caps in the fastest-growing niches

Principal risks are AI-driven business-model disruption, US policy and visa cost, and the migration of client work into captive centres

Generative AI attacks the headcount-linked model directly: clients expect productivity gains passed back as lower prices, and the industry's low-growth phase is being extended by exactly that pricing pressure

US policy risk is live and concentrated: the $100,000 H-1B fee on new applications, higher prevailing wage thresholds and a proposed outsourcing tax all raise the cost of serving the market supplying around 57% of revenue, while GCC expansion structurally removes addressable work

Offsetting: balance sheets are net cash with high free-cash conversion and 30%+ ROE at leaders, valuations have de-rated toward pre-COVID multiples, and AI billing premiums plus offshore-mix shift offer margin levers the industry has used before
