Growth vs Profitability
Valuation vs Return on Capital
Macroeconomic Indicators
Room air conditioners, commercial and central air conditioning including chillers and variable refrigerant flow systems, air coolers, refrigeration and cold chain equipment, and mechanical, electrical and plumbing project services
The commercial and projects side is counter-seasonal and higher-margin: commercial air conditioning has been growing around 25% on data centre, hospital and commercial real estate demand and is order-book driven rather than weather driven, which is why players with strong commercial franchises weathered FY26 far better than pure room-AC brands
Room air conditioners dominate volumes and are intensely weather-dependent: they are among the most weather-dependent consumer products sold in India, so a single unseasonal quarter can remove a substantial share of the annual selling season with no ability to recover it
Customers are households buying room units through dealers and e-commerce, and institutional buyers of commercial systems including data centres, hospitals, hotels, offices and industrial projects
Commercial customers buy on capability and generate service annuity: they buy on engineering capability, service network and reliability rather than price alone, and once a building's system is installed the servicing relationship persists for years, giving annuity revenue the consumer business lacks
Consumer price sensitivity and manufacturing concentration are weaknesses: consumer buyers are highly price-sensitive and increasingly compare online while the trade channel carries inventory risk that flows back to the brand, and original equipment brands depend on a small group of contract manufacturers who in turn depend on a handful of brand customers, creating concentration on both sides
Cost is dominated by compressors, motors, copper and aluminium and electronic controls, much of it imported, alongside assembly labour and an extensive service network that must be maintained year-round
PLI and GST relief improve the economics: production-linked incentives have deepened the domestic component ecosystem with contract manufacturers building integrated fabrication, moulding and PCB plants, and the GST reduction on air conditioners from 28% to 18% lowered consumer prices without cost to the manufacturer
Compressors remain import-dependent: compressors and several critical components remain import-dependent, so the cost base carries currency and Chinese supply exposure that no domestic assembly investment fully removes
Fixed costs against a short season drive severe deleverage: the service network and manufacturing capacity are fixed costs carried through a business whose revenue arrives in a few months, so a weak summer produces severe deleverage- one player's quarterly profit fell nearly 38% sequentially on an early monsoon, and a large contract manufacturer cut FY guidance from 30-35% growth to 17-21% and reduced capex
India's air conditioner penetration is only about 8% of households against roughly 90% in Japan and 70% in China, in a room AC market of around Rs 50,000 crore, giving one of the clearest structural volume runways in Indian consumer goods
Penetration, GST relief and commercial demand are powerful drivers: rising incomes, urbanisation, higher temperatures and the GST cut from 28% to 18% all support the penetration thesis with the market leader reaching a million unit sales in a year and a multinational competitor crossing a million units in one quarter, while the commercial segment provides a second engine growing around 25% on data centres, healthcare and construction largely independent of consumer weather sensitivity
Realised growth is hostage to weather: FY26 opened with delayed summer and unseasonal rain, and analysts observed roughly five months of channel inventory persisting into the festive season even after the GST cut, so a structurally attractive category delivered a poor year
A concentrated segment with a domestic room AC leader holding around a quarter of the market, a premium commercial specialist, multinational brands with deep pockets, and a contract manufacturing ecosystem supplying most of them
Brand, service reach and manufacturing capability are barriers: brand, service network reach and commercial engineering capability are genuine barriers, and the contract manufacturers have built integrated capability across dozens of plants new entrants cannot quickly match
Multinational investment and shared manufacturing intensify competition: multinational brands are investing heavily in India with one recently completing a very large domestic listing that drew record demand, and because contract manufacturers build for anyone, brand differentiation rests on marketing and service rather than manufacturing
The defining risk is weather, which determines a season that cannot be rescheduled, compounded by import dependence and rising multinational competition
Weather and channel inventory determine the season: an early monsoon or delayed summer removes demand outright as FY26 showed with steep profit declines and a contract manufacturer cutting guidance mid-year, while inventory built ahead of a disappointing season suppresses the next quarter's sales with roughly five months persisting even after a favourable GST change
Import dependence and multinational competition add risk: compressors and key components remain import-dependent with currency and supply exposure, and well-capitalised multinationals are expanding
Offsetting: penetration at 8% against 70-90% in comparable markets is among the strongest structural runways available, the GST cut improved affordability permanently, commercial air conditioning provides counter-seasonal growth near 25%, and PLI is deepening component capability
