Secured mortgage lending- home loans, loan against property and construction finance- in two structurally different models: prime lending to salaried borrowers competing head-on with banks, and affordable housing finance to self-employed and informal-income borrowers in Tier 2-4 towns underwritten through field assessment rather than income documents

Affordable niche differentiation: Banks structurally cannot underwrite informal incomes at scale, leaving a large and growing borrower class that HFCs alone serve profitably at 5-8%+ NIMs

Underwriting capability as product: Assessing cash-flow-based income without documentation is a genuine skill that constitutes the actual product being sold

Prime lending commoditised: Prime housing loans offer HFCs no advantage over banks, competing mainly on rate and turnaround time

Customers- Home buyers across prime and affordable segments, with the RBI as regulator since 2019 replacing NHB

Improved market access: Regulatory harmonisation plus rating upgrades has improved lender and investor confidence, broadening access to bonds, securitisation and NHB refinance

Borrower power in prime: RBI bars foreclosure charges on floating-rate housing loans, so any seasoned, well-performing customer can be poached via balance transfer at near-zero cost- and banks systematically target exactly those customers

Regulatory arbitrage closing: The RBI is steadily harmonising HFC rules with NBFC norms on principal business, liquidity coverage, deposit limits and conduct, compressing the advantage HFCs once enjoyed

Cost structure- Funding cost is the defining economics: HFCs borrow wholesale through bonds, bank lines, NHB refinance and limited deposits, while banks fund from low-cost CASA, and that permanent gap dictates where each can profitably play

Affordable economics work: Yields are high enough to fund the heavy feet-on-street underwriting and collections apparatus the segment demands, with NIMs of 5-8%+ and credit costs kept low at Stage 3 of ~1-2% by secured collateral and conservative loan-to-value ratios

Rate-cut squeeze: In easing cycles the funding gap widens dangerously- banks reprice their externally-benchmarked home loans downward almost instantly and poach customers, while HFC liabilities reprice slowly, squeezing prime-focused players to ~2.7-3% NIMs

Front-loaded expansion cost: Dense branch networks take years to reach productivity, with recently opened branches contributing a small fraction of assets, so growth pushes cost ratios up before operating leverage arrives

India's mortgage-to-GDP ratio is only ~12% against 60-76% in developed markets, among the deepest penetration gaps in Indian financial services, with the market projected to more than double over 6-7 years and affordable-housing credit alone to roughly triple to ~Rs 67 lakh crore by FY30

Structural rather than cyclical drivers: Urbanisation, household nuclearisation, incomes formalising into mortgages, Tier 2-4 town expansion and a demographic bulge entering home-buying age all compound independently of the rate cycle

Govt. programs: PMAY-U 2.0 interest subsidies for first-time EWS, LIG and MIG buyers directly improve affordability at the segment where HFCs hold advantage

Banks capture prime growth: HFC share gains are confined to self-employed and affordable niches, and the segment's own FY23-25 hyper-growth of 25-30%+ has moderated as the low-ticket end of the market shrinks structurally

Structure- Banks dominate housing credit overall with public sector banks alone at ~47%; among HFCs a handful of large prime lenders compete with a cohort of listed affordable specialists

Affordable moats are real: Local-market underwriting knowledge, collections infrastructure and informal-income assessment skills have not been replicated at scale by either banks or fintechs

Prime belongs in a bank: The industry's own largest player exited when HDFC Ltd merged into HDFC Bank in 2023, the clearest possible signal that scale prime lending ultimately belongs inside a deposit franchise

Pressure from both directions: Banks push down-market with cheaper funds while well-capitalised new entrants scale rapidly, keeping pricing pressure permanent across prime and near-prime

The structural risk is being caught between banks' funding advantage and the cost of niche lending, with every rate cycle re-testing whether a niche is genuinely defensible or merely un-poached so far

Borrower vulnerability: Affordable borrowers who are self-employed, informal-income and MSME-linked are the most exposed class to economic shocks, and early-delinquency upticks appear quickly when local economies wobble

Adverse selection through churn: Balance-transfer poaching of the best seasoned customers progressively worsens the quality of the residual book

Growth-versus-quality tension: Branch expansion ahead of productivity and drift into riskier loan against property and developer lending when housing yields compress have historically preceded the sector's blow-ups

Collateral quality: Self-occupied housing collateral produces low eventual losses, and sector capitalisation is strong after repeated equity raises
